The Fitness Factory · Case study
A Canadian fitness retailer built a Shopping-led campaign system to capture buying intent and protect efficiency as it scaled.
More budget creates room to grow. It can also make growth more expensive.
For a retailer selling everything from dumbbells to complete home-gym setups, that trade-off matters. The business needed to reach more customers while protecting the strong return its advertising was already producing. Chasing a larger sales number would not be enough if every additional sale required too much spend.
We needed a system that gave the strongest buying intent first claim on the budget, while still leaving room to find new demand.

We shifted to a dual campaign system built around Shopping and Performance Max.
Shopping took the lead. We gave it priority and budget, focusing it on the highest-intent searches: people actively looking for equipment they were closer to buying.
To support that focus, we developed a custom script system for the Shopping campaigns. This gave us a way to shape the account around buying intent, rather than rely on a standard setup to make every decision.
Performance Max played a supporting and expansion role. It gave the business another route to reach customers without making it the centre of the entire acquisition strategy.
The two campaign types worked towards the same commercial goal, but they did different jobs. Shopping concentrated on the demand we most wanted to capture. Performance Max supported the wider opportunity.
That division gave us a more deliberate way to discuss scale with the client: where to protect investment, where to expand, and how to keep the return in view as the business grew.
The partnership delivered 26.5% year-over-year revenue growth and a 20% improvement in blended return on advertising investment.
The next stage built on that progress. Our custom Shopping-led system addressed the challenge that success had created: finding more room to grow while protecting efficiency.
For The Fitness Factory, our role went beyond managing campaigns. We developed a system around the economics of its growth, giving the business a more controlled route to its next stage of scale.
